Klaviyo is the single highest-ROI channel in ecommerce marketing. Done right, it generates 25 to 35 percent of monthly revenue with zero additional ad spend. Done wrong, it generates 3 percent and annoys your customers. The difference is the five flows I am about to walk through.
This is the complete setup guide for the five Klaviyo flows that drive 80 percent of email revenue.
1. Why Klaviyo. And Why Most Ecommerce Stores Get It Wrong
Klaviyo is the email platform built specifically for ecommerce. It integrates natively with Shopify, WooCommerce, and BigCommerce. It tracks revenue attribution down to the email, the flow, and the segment.
Most ecommerce stores use Klaviyo wrong in three ways:
- They send campaigns, not flows. Campaigns are one-off emails. Flows are automated sequences. Flows generate 70 percent of email revenue for mature stores. Campaigns generate 30 percent.
- They have 2 flows, not 5. The default Klaviyo setup comes with Welcome and Abandoned Cart. That is 30 percent of potential email revenue. The other 70 percent comes from 3 more flows.
- They segment by gut, not behaviour. Sending the same email to everyone gets the same open rate from everyone. Segmenting by browse behaviour, purchase history, and engagement level typically lifts revenue per email by 40 to 60 percent.
If your Klaviyo dashboard shows email generating less than 15 percent of total revenue, one of these three things is broken.
2. Flow 1. The Welcome Series (Drives First Purchase)
The Welcome Series fires when someone subscribes to your email list. It typically generates 10 to 15 percent of total email revenue. The structure:
- Email 1 (immediate): Welcome + delivery of the lead magnet (discount code, free guide, etc.)
- Email 2 (Day 2): Brand story + why we exist + social proof
- Email 3 (Day 4): Best sellers + social proof + soft CTA to shop
- Email 4 (Day 7): Discount code reminder + urgency (expires in 24 hours)
Key elements:
- Discount code in the first email, not the second. People who subscribe for a discount and do not get it immediately unsubscribe.
- Brand story in email 2, not email 1. Email 1 should be transactional (here is your code). Email 2 builds the relationship.
- Best sellers in email 3 with social proof (reviews, photos). This is the converting email.
- Urgency in email 4. The discount code expiring in 24 hours generates 30 to 40 percent of the flow's revenue.
3. Flow 2. Browse Abandonment (Recovers Window Shoppers)
Browse Abandonment fires when someone views a product but does not add it to cart. It typically generates 5 to 10 percent of total email revenue. The structure:
- Email 1 (after 1 hour): "Still thinking about [product name]?" with the product photo and a soft CTA
- Email 2 (after 24 hours): Social proof. reviews of the product they viewed
- Email 3 (after 3 days, only if no click): Discount code (5 to 10 percent off)
Key element: only fire if the user has viewed a product for 30+ seconds. People who bounced in 5 seconds are not interested and will mark you as spam. Segmenting by time-on-page cuts spam complaints by 70 percent.
4. Flow 3. Abandoned Cart (Recovers Lost Revenue)
Abandoned Cart fires when someone adds to cart but does not check out. It typically generates 15 to 25 percent of total email revenue. the highest of any flow. The structure:
- Email 1 (after 1 hour): "You left something behind" with the cart contents and a direct checkout link
- Email 2 (after 12 hours): Social proof. reviews of the items in the cart + customer service contact
- Email 3 (after 36 hours): Discount code (5 to 10 percent off) with urgency (expires in 24 hours)
Key elements:
- The 1-hour delay is critical. After 6 hours, conversion rate drops by 50 percent. After 24 hours, by 90 percent.
- Email 1 should have the cart contents visible in the email. not just a "complete your purchase" link. People forget what they added.
- Discount in email 3, not email 1. If you discount in email 1, you train customers to abandon cart to get the discount.
- Send-time optimisation by timezone. If your customer is in California and you send at 9 a.m. EST, they get it at 6 a.m. PST. they will not convert.
5. Flow 4. Post-Purchase (Drives Repeat Purchase)
Post-Purchase fires after someone completes a purchase. It typically generates 15 to 25 percent of total email revenue by driving repeat purchases. The structure:
- Email 1 (immediate): Order confirmation + shipping timeline + customer service contact
- Email 2 (Day 7): Product care guide + how to get the most out of your purchase
- Email 3 (Day 14, if shipped): Review request. leave a Google review for 10 percent off your next order
- Email 4 (Day 30): Cross-sell. products that pair well with what they bought
- Email 5 (Day 60): Replenishment reminder if it is a consumable product
The post-purchase flow is what turns one-time buyers into repeat buyers. Mature ecommerce stores generate 35 to 50 percent of revenue from repeat customers. Without a post-purchase flow, that number is 15 to 20 percent.
6. Flow 5. Win-Back (Recovers Lapsed Customers)
Win-Back fires when a customer has not purchased in 90+ days (or 180+ days for slow-cycle products). It typically generates 5 to 10 percent of total email revenue. The structure:
- Email 1: "We miss you" + best sellers + customer favourites
- Email 2 (Day 3): Discount code (10 to 15 percent off) with urgency
- Email 3 (Day 7): Last chance. final discount offer + product update (new arrivals, etc.)
If the customer does not engage with any of the three emails, suppress them from future sends. A clean list performs better than a large list with dead subscribers.
7. Segmentation Logic. What Lifts Revenue by 40 to 60 Percent
Beyond the 5 flows, segmentation is the multiplier. The segments that matter:
- VIP customers (top 10% by spend): Get early access to new products, exclusive discounts. These are your most profitable customers. treat them differently.
- Recent purchasers (last 30 days): Do not send promotional emails. Send product care + review requests.
- Lapsed customers (90+ days): Win-back flow.
- Newsletter-only subscribers (no purchase): Welcome series + product education.
- Cart abandoners (last 7 days): Abandoned cart flow.
Each segment gets a different message. Sending the same campaign to all 5 segments lifts open rate by 8 to 12 percent. Sending tailored campaigns lifts open rate by 25 to 35 percent.
8. Measuring Klaviyo Performance
The metrics that matter for Klaviyo:
- Email revenue as % of total revenue: Target 25 to 35 percent for mature stores, 10 to 15 percent for stores < 1 year old
- Revenue per email subscriber: Target $1 to $3 per subscriber per month
- Flow revenue as % of email revenue: Target 60 to 70 percent (the rest is campaigns)
- Open rate: Target 35 to 50 percent (below 30 percent means list quality is bad or subject lines are weak)
- Click rate: Target 5 to 10 percent (below 3 percent means content is irrelevant)
If any of these are below target, the system has a leak. The fix is usually one of: list quality (suppress disengaged subscribers), segmentation (send the right message to the right person), or content (subject line + preview text + email body).
9. Setup Instructions. Get All 5 Flows Live in 2 Weeks
If you have Klaviyo installed but only the default 2 flows (Welcome + Abandoned Cart), here is the 2-week setup plan:
- Week 1, Day 1-2: Audit existing flows. Fix Welcome + Abandoned Cart if broken.
- Week 1, Day 3-5: Build Browse Abandonment flow. Set up send-time optimisation.
- Week 2, Day 1-3: Build Post-Purchase flow. 5 emails over 60 days.
- Week 2, Day 4-5: Build Win-Back flow. 3 emails over 10 days.
- Week 2, Day 6-7: Set up segmentation. Build VIP, recent purchaser, lapsed, and newsletter-only segments.
Once all 5 flows are live and segmentation is in place, email revenue typically jumps from 5 to 10 percent of total revenue to 25 to 35 percent within 60 to 90 days.
